How the AI Sandwich saved one team 50 hours a week
Most small businesses waste money on AI. They buy ChatGPT Business accounts for the whole team and tell everyone to use them to be more productive. They call this innovation.
I call it the copy-paste tax. An employee gets an email and copies the text. They switch to ChatGPT, write a prompt (a different one every time) and wait. Then they copy the result back into the CRM.
The fix is to stop chatting with AI and build an AI Sandwich. An AI Sandwich is a system that puts the LLM between two automations: one feeds it clean data, the other writes its output where your team works. Your employees stop moving data and start checking quality. For one client, this design saved 50 hours a week.
Why chatting with AI does not scale
Chatting with AI is manual labor that looks like technology. It is not a system, and it creates three problems:
- Inconsistency. Three employees write three different prompts. You get three different outcomes.
- Distraction. Every switch between tabs breaks deep work.
- Data leaks. Employees paste sensitive client information into public chat windows. The LayerX Enterprise AI and SaaS Data Security Report 2025 found that AI has already overtaken SaaS as the number one channel for corporate data to leave the company.
A leveraged business produces non-linear results from linear effort. You cannot get that leverage if every AI task still needs a person to copy, paste and prompt by hand.
What is an AI Sandwich?
An AI Sandwich wraps the AI in a system so that humans manage the machine instead of doing the machine's work. My rule is simple: do not replace the human, move them up. The employee stops being the data mover and becomes the quality control. The AI Sandwich has four layers, and the data flows from the bottom up: from the bottom bun, through the meat, to the top bun, and then to the human.
1. The bottom bun (automation). The bottom bun is the trigger. It grabs data from the source (an email, an app, a database), cleans it, validates it and sets the guardrails for the AI. Because it is deterministic automation, it does the same thing every time. Result: the AI sees only the data it needs, and your staff do not write prompts.
2. The meat (AI). The meat is the LLM (large language model), the AI model that reads and reasons over the clean data. Give it one specific job, such as analyze, filter or rank. Treat the prompt as a function, not a conversation (I explain how in how to write boring prompts that work). Result: the AI processes each request fast and predictably, with a minimum of hallucinations.
3. The top bun (automation). The top bun takes the AI's output from the meat, validates it and forces it into a strict format, such as JSON. It then routes the output to the destination (the CRM or the task management tool). Result: the data is ready for human review.
4. The human. Your expert steps in last. The expert does not read, copy and paste anymore. They look at the result and decide. They moved from laborer to operator.
If you want to name the right pattern before you build, the Automation Architecture Guide walks through it.
Example: an AI Sandwich for government tender screening
I built an AI Sandwich for a client whose team of 5 people screened open government tenders every day. These were highly paid experts. They spent 2 hours every morning reading irrelevant documents to find the 1% that mattered.
We built a system with three parts:
- Bottom bun: an automation scans new tenders every morning.
- Meat: the AI checks if each tender fits the company's specific products and services.
- Top bun: an automation sends the data into the client's Tender Management System.
We also built the new Tender Management System for them with low-code tools, mainly SmartSuite.
The team now logs in at 9:00 AM. The system shows them the top 5 relevant opportunities. They click "Approve" or "Reject."
| Measure | Result |
|---|---|
| Accuracy in week 1 | 70% |
| Accuracy in month 2 | 90% |
| Time saved | 50 hours per week |
| Return on investment | The system paid for itself in under 3 months |
Which tools do you need to build an AI Sandwich?
You do not need expensive enterprise software. For most custom builds like the tender system, I recommend this stack:
- n8n for the workflow automation (the two buns).
- OpenRouter to switch between the best AI models at low cost (the meat).
- Supabase to store the data.
This stack is flexible and scalable. It costs a fraction of hiring another admin. To check what a build like this is worth in your business, run your numbers through the ROI calculator.
The bottom line: stop scaling chaos
The goal is not to use more AI. The goal is to do less busywork. When you build systems, you take the hustle out of your day and you stop being the bottleneck. The machine does the repetitive work, and your team does the work that needs a human brain.
Stop chatting. Start building sandwiches.

Frequently asked questions
Why does giving the whole team ChatGPT accounts not make a small business more productive?
When employees chat with ChatGPT, they still copy text from an email, write a prompt, wait, and paste the result back into the CRM. Yuri Vonchitzki calls this the copy-paste tax. It causes three problems: every employee writes a different prompt and gets a different outcome, tab switching breaks deep work, and staff paste sensitive client data into public chat windows.
What is an AI Sandwich in business automation?
An AI Sandwich is a system design that wraps an LLM between two automations. The bottom bun is the input automation: it triggers on new data, grabs it from the source, cleans and validates it, and sets guardrails. The meat is the LLM, which does one specific job such as analyze, filter or rank. The top bun is the output automation: it validates the LLM output, forces it into a strict format and writes it to the CRM for human review. The data flows from the bottom bun, through the meat, to the top bun.
Does the AI Sandwich replace employees?
No. The AI Sandwich does not replace the human. It moves the employee from data mover to quality control. The automations and the LLM do the reading, copying and pasting. The expert then reviews the result, for example by clicking Approve or Reject on each item, and stays responsible for the decision.
What tools can a small business use to build an AI Sandwich?
For most custom AI Sandwich builds, Yuri Vonchitzki of Ninjabot recommends n8n for workflow automation, OpenRouter to switch between AI models at low cost, and Supabase to store the data. A low-code tool such as SmartSuite can hold the business system that receives the results. This stack is flexible and costs a fraction of hiring another admin.
How accurate can an AI tender screening system get?
In one Ninjabot client project, an AI Sandwich screened open government tenders for a team of 5 experts. Accuracy was 70% in week 1 and 90% in month 2. The system saved 50 hours per week, and it paid for itself in under 3 months. The experts now only approve or reject the top 5 opportunities each morning.
